Updated September 6, 2026. A repair-first buying guide from Kanen Coffee, Berkeley.
Get a diagnosis before replacing an espresso machine you otherwise like. Repair can be the better choice when the fault is limited, suitable parts are available and the machine still fits your routine. Replacement becomes more attractive when several expensive faults overlap, parts cannot be sourced, or your needs have changed.
There is no universal retirement age or repair-cost percentage that decides this for every machine. A well-supported older machine and a newer machine with unavailable electronics can present very different choices.
Start with these four questions
| Question | Favors repair | Favors replacement |
|---|---|---|
| What failed? | One diagnosed fault; rest of machine checks out | Several costly faults or extensive damage |
| Can it be supported? | Correct parts and qualified service are available | Essential parts are unavailable |
| Does it suit you? | You like its drinks and workflow | You need a materially different workflow or capacity |
| What is the total cost? | Written repair estimate is acceptable alongside other known needs | Repair plus other known work approaches a suitable replacement's total cost |
What repairable problems can look like
A leak or weak extraction is a symptom, not a verdict on the entire machine. Our published service guides describe repairs such as Rancilio Silvia seals and tune-up work, Breville Barista Express solenoid replacement, and vibratory pump replacement. These are examples of repair categories, not diagnoses or promises that a particular part will fix your machine.

Safety first: stop using a machine that smells burnt, trips electrical protection, or leaks near electrical parts. Disconnect power if safe to do so and arrange service. Internal electrical, boiler and pressure-system work belongs with a qualified technician. For routine owner maintenance, follow your exact model's manual.
Compare complete costs, not just a replacement part
Ask for a written estimate that distinguishes diagnosis, parts, labor, other recommended work, tax, and shipping if applicable. Confirm how any deposit is credited and what you owe if you decline the repair. Read our current repair pricing and process before booking; a general price range is not your individual quote.
For replacement, include the machine, tax, shipping, any new grinder or incompatible accessories, and setup costs. A larger machine also needs to fit your counter and routine. Already having a good grinder can make replacing a standalone machine less disruptive than changing an all-in-one setup.
Illustrative example, not a Kanen Coffee quote: a $450 complete repair estimate against a $1,700 suitable replacement leaves a $1,250 difference before any unequal additional costs. That gap may favor repair if the rest of the machine is sound. It is less persuasive if another major fault remains unresolved. Do not count a deposit twice when it is already included in the total.
When keeping your machine is the right purchase decision
- The diagnosed repair solves the problem, and the inspection finds no other major concern.
- You still enjoy the machine's workflow and do not need a new capability.
- Your main frustration may be grind adjustment, beans or technique rather than a machine fault.
A grinder or routine improvement can be worth discussing before buying another machine. Use our espresso grinder buying guide to compare options, not as a reason to replace a grinder that already works well.
When replacement is reasonable
Replacement deserves a serious look when a necessary part is unavailable, the machine has multiple substantial problems, or even a successful repair would leave you with the wrong setup. Ask about the specific model rather than assuming all machines from one brand have the same serviceability. Check our current repair list before arranging a drop-off.
If replacing, compare your actual needs first: drink volume, milk workflow, warm-up routine, space, grinder and service support. Our Breville vs. Lelit comparison and MaraX3 vs. Mara X guide cover different purchasing decisions.
