Espresso Machine Troubleshooting Guide

Before you call us, try this. We want to help you fix your machine — and a lot of common espresso machine problems have simple DIY solutions. This guide is written by our technicians based on the calls and walk-ins we see every week.

If you work through these steps and your machine is still misbehaving, book a repair appointment or call us at (510) 859-4425. We will help you figure out the next step.

Problem: Espresso Tastes Sour, Thin, or Watery

Likely causes and fixes:

  • Grind too coarse — adjust your grinder finer. This is the most common cause of under-extraction. If you changed beans or bags recently, you almost certainly need to re-dial your grind.
  • Dose too low — make sure you are using the right amount of coffee for your basket (typically 18–20g for a double basket)
  • Shot running too fast — your shot should take 25–35 seconds for a double. If it runs in under 20 seconds, the grind is too coarse or the dose too low
  • Brew temperature too low — if you have a PID, check your set point. Most espresso extracts well at 93–96°C (199–205°F). Try increasing by 1–2 degrees.
  • Machine needs descaling — heavy scale buildup can affect brew temperature. If you have not descaled in several months, run a descale cycle first.

Problem: Espresso Tastes Bitter or Burnt

Likely causes and fixes:

  • Grind too fine — shot running over 40 seconds is a sign of over-extraction. Adjust coarser.
  • Brew temperature too high — lower your PID set point by 1–2 degrees and test again
  • Coffee is stale or over-roasted — espresso requires fresh coffee, ideally roasted within the past 2–4 weeks. Dark roasts extract faster and more bitterly. Try a lighter or more recent roast.
  • Group head needs cleaning — coffee oil buildup on the shower screen creates bitter flavors. Backflush with detergent and scrub the group head with a brush.

Problem: Shot Runs Too Fast (Under 20 Seconds)

  • Grind finer
  • Increase dose by 1–2 grams
  • Tamp more firmly and evenly
  • Check that the basket is not oversized for your dose
  • If none of these help: low brew pressure (pump or OPV issue — call us)

Problem: Shot Runs Too Slow (Over 45 Seconds) or Barely Drips

  • Grind coarser
  • Reduce dose by 1–2 grams
  • Make sure your basket is not clogged — soak in hot water and Cafiza
  • Check that the shower screen is clean and not blocked
  • If none of these help: high pressure (OPV needs adjustment) or blocked solenoid — call us

Problem: No Crema, or Very Little Crema

  • Coffee is too old — crema comes from CO2 in fresh coffee. Beans older than 4–6 weeks will produce little crema regardless of technique.
  • Low brew pressure — crema requires adequate pressure. If you have verified fresh coffee and still see thin crema, your pump pressure may be low.
  • Grind is too coarse — under-extracted shots produce little crema

Problem: Water Leaking Around the Portafilter

  • Group head gasket is worn — this is the most common cause. The portafilter should lock in firmly and create a seal. If it leaks during brewing, the gasket needs replacement. This is a DIY-friendly repair on most machines. Call us and we can walk you through it, or bring it in.
  • Portafilter is not fully locked — make sure it is twisted firmly into the group head
  • Basket is too full — an overfilled basket can prevent a proper seal

Problem: Steam Wand is Weak or Producing Wet Steam

  • Machine needs more warm-up time — steam boilers take time to reach full temperature. Wait an extra 5–10 minutes after the ready light comes on.
  • Steam tip is clogged — milk residue clogs steam tip holes. Remove the tip and soak in hot water. Use a pin or paperclip to clear each hole.
  • Scale in the boiler — heavy scale reduces steam output significantly. Descale the machine.
  • Low boiler pressure/temperature — pressurestat or PID issue. Call us if descaling does not help.

Problem: Machine is Not Heating Up / Takes Longer Than Usual

  • Heavy scale buildup on the heating element — descale first and see if heat-up time improves
  • If descaling does not help: the heating element may be failing, or the thermostat/PID is drifting — professional diagnosis needed
  • Check that your machine is getting adequate power — avoid long extension cords or power strips shared with other high-draw appliances

Problem: Machine is Making Unusual Noises

  • Louder pump than usual — check that the water reservoir is filled. A pump running dry is loud and harmful. Also check the inlet screen for blockage.
  • Gurgling from the boiler — often indicates scale buildup. Descale.
  • Rattling or knocking — a loose internal component. Bring it in for inspection.
  • No pump sound when brewing — pump failure or electrical fault. Professional repair needed.

Problem: Error Codes (Breville, Jura, DeLonghi)

  • Consult your machine's manual for code-specific instructions — most codes have a defined reset or fix procedure
  • Many error codes are triggered by descale alerts or water level sensors — these are typically self-resolvable
  • If an error code persists after following the manual's instructions, it usually indicates a sensor failure or component fault that requires professional diagnosis

When to Stop Troubleshooting and Call Us

If you have worked through the relevant steps above and the problem persists, it is time for a professional diagnosis. The issues most likely to need professional repair:

  • Any internal water leak
  • Pump failure (no water moving, or drastically reduced flow)
  • Heating element failure (machine not reaching temperature despite descaling)
  • PID or control board issues
  • OPV adjustment (requires a pressure gauge tool)
  • Solenoid valve failure

Our diagnostic fee is applied toward the repair cost — so there is no financial risk in having us look at it. Most repairs are completed in 3–4 weeks.
